What a factory agent is and what it can do

Updated 2026-10-17All figures from public sources

A factory agent is a layer that sits on top of a plant's existing systems to read data, form judgements and follow up on issues: it replaces neither ERP nor MES, but pulls data from both sides, works out which few things need action today and why, and ranks them by impact. The real test is a single question: does it replace the current habit of chasing people up the chain and reading reports at month end?

What a factory agent is: one sentence and three constraints

It is the layer that watches things on the plant's behalf. It is not equipment, not a software package, and not a full digital overhaul. Three constraints define it, and a proposal that does not state them clearly is not finished:

  • No modification, no replacement of existing systems. ERP, MES and finance software stay where they are. The agent reads data only: it writes nothing back and controls no production equipment.
  • No new shop-floor actions. No added forms, scanning steps or reporting stations. Projects that add them stall on the shop floor.
  • Every conclusion carries its evidence. Each judgement states which system, which table and what data timestamp it came from. Data that cannot be retrieved is declared missing rather than estimated.

One frequent confusion worth clearing up: the two Chinese phrases for "factory agent" and "agent factory" are word-order reverses, and both usages exist — one means an agent inside a plant that watches things on the plant's behalf (the subject of this article), the other means a platform that mass-produces agents; some manufacturers also name an entire solution "agent factory" (Midea, for example, launched its agent-factory solution in January 2026, shown in the table below). When you meet the term, establish which one is meant.

Three categories of work a factory agent can take over

Public deployments cluster into three areas: equipment, delivery, and business operations. What they share is that the information already exists but is scattered, so the missing piece is not data but the step that turns data into a judgement.

CategoryWhat it watchesPublic cases and figures
Equipment and productionFailure prediction, process parameter drift, inspection follow-throughMidea's Meiyun Zhishu launched its agent-factory solution in January 2026 covering the whole value chain, with 158 core scenarios deployed. Midea states that equipment and mould agents used for failure prediction and process optimisation lifted overall equipment effectiveness (OEE) by 30% and doubled inspection efficiency
Delivery and inventoryDelivery risk, slow-moving stock, supplier arrival varianceIn the same case, supply-chain agents shortened end-to-end delivery cycles by 39% and cut inventory turnover days by 30%
Operations and cashDaily movement in funds, receivables, abnormal spendingThe fewest public cases (companies rarely publish the numbers). What can be checked is the direction: unify metric definitions first, then discuss amounts; where the finance definition is unavailable, report quantity and status only

How far deployments have actually gone

The policy target is explicit: the eight-department Action Plan on "AI + Manufacturing", issued in December 2025 by the Ministry of Industry and Information Technology and seven other departments, targets 3–5 general-purpose large models deeply applied in manufacturing by 2027, 1,000 advanced industrial agents, 100 high-quality industrial datasets and 500 typical application scenarios. The March 2026 government work report likewise calls for deeper "AI+" adoption and faster rollout of intelligent terminals and agents.

Enterprises have moved faster. IDC's 2025 survey of Chinese industrial firms found the share already applying large models and agents rose from 9.6% in 2024 to 47.5% in 2025, while the share applying them simultaneously across R&D, manufacturing and supply chain jumped from 1.7% to 35%. IDC also forecasts close to RMB 90 billion of industrial AI spending in China by 2028. Separately, the State Council Information Office disclosed at its first-half 2026 industrial briefing that AI adoption among manufacturing enterprises above a designated size has passed 30%.

Read together, the conclusion is that the experimenting is largely done, and the contest now is moving from pilot to daily operation. Industry estimates suggest nearly 80% of enterprises have run an agent pilot but only around one in seven reached production — and the gap is not technology, it is data access, definitions and operations.

What a factory agent cannot do yet

  • It does not decide for you. It supplies conclusions, evidence and a ranking by impact; the decision stays with management.
  • It does not guarantee clean data. It can expose conflicts, but unifying definitions is an internal act. Without it, the agent only reads numbers that contradict each other.
  • It cannot fix places with no data. Handwritten logs, verbal handovers and paper forms never entered into systems stay invisible. A serious proposal says so.
  • It does not land everything at once. Public schedules start with one scenario that can be costed, then expand. Projects that begin with full-process coverage usually stall before acceptance.

Four questions before adopting one

  1. Is there a scenario whose value can be counted? Downtime losses, overdue stock or abnormal spending can be turned into money, and only then can the payback be judged.
  2. Can the data be read out without writing back? Official APIs, a read-only database account or a scheduled export directory: at least one route must work — see AI in manufacturing: which three things to start with for the comparison.
  3. Who owns the definitions? When one fact has several definitions across tables, name the person who settles it — and write that into the plan.
  4. Who runs it afterwards? Models update, interfaces change, servers fail. Clear operational ownership decides whether it still works in year two.

If any of these four has no answer, fix that first. For more on delivery models and acceptance criteria, see our custom delivery and enterprise AI agent deployment pages, or send us the systems you currently run and the one thing you most want visibility on — we will do a free on-site assessment.

How to check a vendor from public information

More can be verified publicly than most buyers expect: the eight-department action plan, local implementation rules (for example Shenzhen's "AI + Advanced Manufacturing" action plan for 2026–2027 issued in February 2026), public tender and award notices with project scope and value, and case figures reported in the press. Treat with caution any vendor that speaks only of platform architecture and parameters and can quote no client-site numbers. Vendors who can look at your system list and say which tables will be read and who settles the definitions are worth pursuing. Send us your site conditions and target (contact) and we will come back with a workable assessment.

In one line: a factory agent changes neither your systems nor your shop-floor work. It changes one thing — turning "only known at month end" into "visible today". If that holds, it is worth doing. If it does not, nothing else will save the project.

FAQ

How does a factory Agent differ from MES and ERP?
ERP handles accounts and documents, MES handles shop-floor execution. A factory agent replaces neither; it sits above them, reads both sides, works out what needs action today, and presents the conclusion with its evidence. It does not modify or replace existing systems, only reads data, writes nothing back and controls no production equipment.
Is a factory Agent the same as an 「Agent factory」?
No. The two phrases are word-order reverses of each other. One is an agent that sits inside a plant and follows up on plant issues; the other means a platform or production line that mass-produces agents. Confirm which one a vendor is actually describing before comparing proposals.
How long does deploying a factory Agent take?
Public implementation schedules run in two phases: site survey and data access first, then metric registration, alerting and the move to daily operation. The main variables are whether data access can be approved and whether historical data definitions are consistent, not the model itself.
Can a factory use an Agent if its data is not accurate?
Yes, but reverse the order: find the sources of the inaccuracy first. Most "inaccurate data" is the same fact recorded under several definitions across tables, or a manual entry step that gets skipped. Fix the definitions and ownership first, then the agent's conclusions hold.
